Leadership breakthrough

Tim got up at 6 AM every day. Spent three hours in traffic. 7 - 8 hours back to back in meetings, usually doing email and What’s app at the same time. He kept many projects going, ‘helping’ his reports when issues got escalated. Ensured executive presentations were run or supported by himself. Well in touch with all key stakeholders. 60 hour works weeks. Nagging feeling of not doing enough. Uncertain deep down. Fell asleep in front of the tv or reading a book to his kids.

    Team breakthrough

    The sales team of 13 people was performing acceptably in a declining market. They had been working together for 5 years. They never took the time to get to know each other personally. Friction between the external and internal sales organization was taking up their time. The team was making fun of each other’s characters. No one would share how they felt about that. The common enemy was in marketing: “they didn’t know what they were doing”.

    The sales team created a new market approach with the marketing team. They turned out to be a capable group. “We have a clear shared ambition now and the new segmentation is paying off. During the off-site we got to know and use each other preferences. We decided to work in complementary couples of external and internal sales, covering the same regions. And Tanja turned out to be ambitious and now works in a support role for both teams. We have regular Friday drinks together and are outperforming the market with our new digital approach”.

    A client value lab is a half-day pressure-cooker, in which leaders of your client company are invited to share their real-life business challenge. The learning lab is an incubator for breakthrough ideas for your client and enhanced skill to be a ‘trusted & valued’ business partner. Within four hours of time you will be challenged to shift your perspective of the challenge at hand and receive first suggestions for solutions you did not expect.

    Commercial breakthrough

    The sales team from Belgium presented exceptional results of their Commercial Improvement Project at the end of their Sales Leadership Program: An EBITDA increase of €…k and a new way of working, which enabled them to break into a new client markets in Belgium. Their eyes were sparking with energy. Over drinks at the reception afterwards, we discussed the difference between ‘output’ and ‘outcome’ with the CEO: “The outcomes of this team (new way of working & team spirit) will become more important than the output (€…k) they presented” we said. After a short silence the CEO said: ‘Don’t bother my salespeople with this mumbo jumbo, we are only interested in the output, the hard results’.

    One year later, a message from the CEO reads as follows: “In the past 25 years we have never been market leader in this segment in Belgium. Now we are. And only you and I know why”. What happened? The Belgian sales team returned highly motivated to their country after their presentation to the Board at HQ. They started to inspire their colleagues to adopt the new way of working in their teams too. This spread like oil. After that it was just a matter of time. Nowadays the CEO is predominantly interested in the outcomes, since he knows these are the cornerstones of tomorrows success.

    Let’s face it: there is a deep need for renewed leadership, better collaboration and a new way of organizing work. It’s not about being the best in the world anymore, it’s about being the best for the world! We emphasize the reversed order of the levers during activation. This has an unstoppable positive influence on the energy, autonomous motivation and intrinsic ownership of all people.     Team scan
    We advise and facilitate (top) leadership teams to activate their organization and strengthen their leadership. We help top teams cultivate a strength-based way of working and the capability to oversee, lead and energize organizational development. We facilitate growth incubators and coach and train the change leaders to design, lead and energize the transformation. Here are five themes we often address on organizational or divisional level:

    1. Energize and activate the strategy
    To get to autonomous motivated activation it’s crucial to spark your ambition together. Connecting with each other and a shaping a profound ambition together, stimulates a creative sense making process and renewed spirit. The organization starts developing its full potential. People get a sense of feeling that their personal contribution matters. A sense of energy, pride and spirit that becomes tangible when they talk about their organization. Examples: we need a breakthrough in results and reignite our spirit, after a reorganization & cost-cutting. We have a good strategy, but how do we activate it throughout the organization?

    2. Develop a motivating leadership climate
    An organization transforms as quickly as the leadership develops. Leaders set the tone, impacting the employee mindset. And mindset impacts behavior, driving engagement and performance. It means that leaders learn to lead from within, beyond the expectations of others, listening to their inner drivers. Being clear on what needs to happen in line with our purpose, culture and long-term strategy by involving everybody. Cultivate a learning culture by showing vulnerability and changing the way they systemize success. Through personal development sessions we amplify leadership impact. These results boosts the activation of the strategy. Examples: increase our leadership impact and empowerment, become more appreciative and engaging in tough conversations.

    3. Renew culture and collaboration
    Culture eats strategy for breakfast. So, how do we raise collaboration across silo’s, create a winning mindset, increase trust or develop a high performing culture? An organizations culture is a set of collective values and -beliefs that influence collaboration. It is the result of what is created (intentional) or tolerated (by accident). Of course, there is a direct link with leadership perusing an intentional approach. In the end it’s all about collective behavior turning into habits. This needs to be discussed, exercised and embodied. Unfortunately, old habits, sometimes referred to as the undercurrent, preventing fruitful collaboration. By reflecting on the undercurrent, you will increase the level of trust and collaboration. Through collective reflection sessions we facilitate leaders to be more intentional on growing the culture that is needed to be successful.

    4. Renew or develop new ways of working
    A new ambition often also demands a new way of working. A different way of selling, the development towards self-organizing teams, or the implementation of agile; all ask for a change in the way of working to increase the leverage in the organization. Working on leadership impact and a collaborative culture is not enough. You also need to invest in a new way of working and in new routines. It’s all about systemizing success. We facilitate teams in the organization to discover their winning routines, helping them to adapt, change and transform their way of working congruent to their leadership development & collaboration principles.

    5. Build a context that supports our future organization
    In order to successfully navigate the interconnected world, a different organizational setup is often needed. Would we, dare to reflect upon our own organization and review whether the setup is still aligned with our ambitions and people’s needs to perform optimally? Can we decrease the pressure of the bureaucratic processes and are we willing to apply new principles of organizing? Can we embed exploitation and exploration simultaneously in our organization? We facilitate leadership teams to think about deregulating and deformalizing things that can be solved with trust. And creating more autonomy within the strategy and culture frame of the organization.

    Organization breakthrough

    One of our clients needed a breakthrough in results. Confronted by a lot of changes in their industry, they just finished a large cost-cutting exercise. And, as it’s not possible to cost cut your way out of a crisis, we co-designed a transformation program to re-energize their strategy, impacting both the bottom line and top line growth. The organization needed to reignite the spirit of success, collaboration and innovation.

    After a leadership retreat with the leadership team to really spark the transformation from within, a top 60 meeting was organized to reactivate trust, personal leadership and autonomous motivation on the transformation ahead. Then, every leader in the company took ownership to ignite collaboration and a new way of working in their teams. Resulting in a smooth transition, a new vibe, different results and above all more pride within the organization.
